How to Start a Feed Mill Business (For Yourself + Selling)

Buying commercial feed in 25kg bags is the single largest profit drain on a small livestock farm. A small feed mill - even a 500kg-per-hour hammer mill with a mixer - cuts your own feed cost by 25-35 percent AND opens a second revenue stream selling feed to neighboring farmers. The total investment is 3-5 million FCFA, the payback period is 12-24 months, and the strategic value (control over your largest input cost) is immeasurable. Why every farmer above 1,000 birds or 50 pigs needs a feed mill

Commercial feed in bags costs 280-340 FCFA (~$0.57) per kilogram for layer mash. The raw ingredients to make the same feed (maize 60%, soya meal 18%, fish meal 5%, wheat bran 12%, premix 2%, oyster shell 3%) cost 200-240 FCFA (~$0.40) per kilogram at wholesale. That 80-100 FCFA (~$0.17) per kilogram difference, multiplied by the tons you consume per month, is profit you are currently handing to the feed miller.

For a 1,000-bird layer operation consuming 3,500 kg of feed per month: at 280 FCFA (~$0.47)/kg bagged = 980,000 FCFA (~$1633)/month. At 220 FCFA (~$0.37)/kg self-milled = 770,000 FCFA (~$1283)/month. The minimum viable equipment list

Here is the equipment you need, in order of priority:

  • Hammer mill (5-7 HP, 500kg/hour capacity): 800,000-1,200,000 FCFA (~$2000). Grinds whole maize, soya cake, fish meal, oyster shell to consistent particle size.
  • Vertical mixer (500kg capacity, 2 HP): 600,000-900,000 FCFA (~$1500). Mixes ground ingredients evenly. Vertical mixers are cheaper than horizontal and adequate for small mills.
  • Weighing scale (500kg platform, accurate to 0.5kg): 150,000 FCFA (~$250). Critical for accurate formulation - feed that is off by 5 percent in protein content costs you in production.
  • Storage bins (3 x 1-ton capacity, sealed): 90,000 FCFA (~$150). One each for maize, protein source, and finished feed.
  • Bag sealer (for selling bagged feed): 35,000 FCFA (~$58.3).
  • Diesel engine or 3-phase electrical supply: if your farm does not have 3-phase power, a 10 HP diesel engine (1,200,000 FCFA (~$333)) runs the mill independently of the grid.

Layer mash (16-17% crude protein, 2,700 kcal ME/kg)

  • Maize (ground): 600 kg
  • Soya meal (or groundnut cake): 180 kg
  • Fish meal (65% protein): 50 kg
  • Wheat bran (or rice bran): 100 kg
  • Oyster shell (or limestone): 40 kg

  • Methionine: 2 kg

  • Total: 1,000 kg (1 ton)

Broiler starter (22-23% CP, 3,000 kcal ME/kg, weeks 0-3)

  • Maize: 550 kg
  • Soya meal: 320 kg

  • Oyster shell: 10 kg

  • Maize: 620 kg

  • Oyster shell: 10 kg

The business model: selling to neighbors

Once your own feed consumption is covered (1-2 tons per month), every additional ton you sell generates pure profit. Here is the math:

  • Ingredient cost per ton of layer mash: 230,000 FCFA (~$383)
  • Labor and electricity per ton: 8,000 FCFA (~$13.3)
  • Bagging and label: 3,500 FCFA (~$5.83)
  • Total cost per ton: 241,500 FCFA (~$402)
  • Selling price per ton (25kg bags at 7,500 FCFA (~$12.5) each): 300,000 FCFA (~$500)

If you sell 5 tons per month to neighbors, that is 292,500 FCFA (~$488) per month of feed mill profit, in addition to the 210,000 FCFA (~$350)/month savings on your own feed. Combined monthly benefit: 502,500 FCFA (~$838). Payback on a 3.9 million FCFA mill: 7.7 months.

Sourcing ingredients at wholesale prices

The key to feed mill profitability is buying ingredients at wholesale prices, not retail. Here are the typical sources:

  • Maize: buy directly from farmers at harvest (October-November in most regions) at 120-150 FCFA (~$0.25)/kg. Store in sealed bins for 6-8 months. Avoid buying maize during the lean season (May-August) when prices spike to 250+ FCFA/kg.
  • Soya meal: buy from soya processors (often oil mills) by the ton at 350-420 FCFA (~$0.70)/kg. Store dry.
  • Fish meal: buy from coastal fish processing centers, 65% protein, at 800-1,100 FCFA (~$1.83)/kg. Quality varies enormously - test for salt content and freshness.
  • Wheat bran: buy from flour mills at 80-120 FCFA (~$0.20)/kg. Often available in 50kg bags at the mill gate.
  • Premix, methionine, lysine: buy from agrovet wholesalers in 25kg bags. Store sealed, away from light and heat. Shelf life: 6-12 months.
  • Oyster shell or limestone: buy from cement factories or specialized suppliers at 30-50 FCFA (~$0.08)/kg.

The 6 mistakes that ruin feed mill profitability

  • Using spoiled or moldy ingredients. Aflatoxin in moldy maize is invisible but kills birds slowly and accumulates in eggs and meat (human health risk). Test maize before buying - reject any batch with visible mold or musty smell. Aflatoxin test kits cost 15,000 FCFA (~$25.0) for 20 tests.
  • Inconsistent grinding particle size. Birds sort feed by particle size and pick out the maize (energy), leaving the protein. Grind to uniform 2-3mm particles.
  • Poor mixing. Mix for at least 5 minutes per batch. Under-mixed feed means some birds get too much protein (wasted), others get too little (stunted growth).
  • Wrong formulation. Eyeballing ingredients is the fastest way to disaster. Weigh everything to the kilogram. Reformulate when ingredient prices change substantially.
  • Selling feed on credit. Feed mills die from receivables. Sell only cash or mobile money on delivery. If a customer cannot pay, do not deliver - they will pay when they see you supply others reliably.
  • No quality assurance. Periodically (every 3-6 months), send a sample of your feed to a lab for proximate analysis (crude protein, fat, fiber, moisture). Cost: 15,000-25,000 FCFA (~$41.7). This verifies your formulation is correct and gives you marketing ammunition ("Lab-tested 17% crude protein") when selling to neighbors.

The licensing and regulatory question

In most African countries, manufacturing commercial feed for sale requires:

  • Registration as a feed manufacturer (varies by country - sometimes free, sometimes 50,000-200,000 FCFA (~$333) per year).
  • Periodic inspection by the national veterinary service or standards bureau.
  • Labeling requirements: batch number, manufacturing date, crude protein content, ingredient list, manufacturer name and contact.
  • Sometimes a quality assurance certificate from a recognized lab.

Start by manufacturing for your own consumption (no license needed). Once you exceed 1 ton per month of sales, formalize. The benefits (legal protection, access to institutional customers, government support programs) far outweigh the modest cost.

The 12-month growth plan

Month 1-2: Install equipment, source ingredients for 1 ton of layer feed. Test on your own birds. Track FCR and production versus commercial feed. Adjust formulation as needed.

Month 3-4: Expand to broiler starter and finisher. Test on your own broilers. Begin selling small quantities (100-200 kg) to 2-3 trusted neighboring farmers at a discount, in exchange for them reporting back on performance.

Month 5-8: Formalize the business (license, labels). Begin regular monthly production of 3-5 tons, of which 1-2 tons sold to neighbors at full price. Build customer list to 10-15 regular buyers.

Month 9-12: Scale to 8-12 tons per month, of which 5-8 tons sold. Negotiate bulk ingredient contracts with maize farmers and soya processors. Invest in second mixer or larger hammer mill if demand exceeds capacity.

Year 2+: Consider expanding into specialty feeds (pig starter, breeder mash, rabbit feed) that command premium prices. Integrate backward by contracting maize farmers to grow specifically for your mill at guaranteed prices.
